# What Is GTM Engineering? A Guide for B2B Revenue Leaders

GTM (go-to-market) engineering is the work of building and running the systems behind a B2B company’s pipeline: the account and contact lists, the enrichment that keeps them accurate, the buying signals that decide who to contact and when, and the CRM workflows that hand each account to the right rep. A GTM engineer builds those systems with tools like Clay, a CRM and workflow automation instead of doing the work by hand. [Clay](https://www.clay.com/blog/gtm-engineering), which coined the term in 2023, calls it “the practice of building automated revenue systems using AI, data enrichment, and workflow automation.”

Most of what’s written about the role is aimed at people who want the job, with salary bands and interview tips attached. This guide is for the people deciding whether their company needs it: what the work looks like, how it differs from RevOps, what it costs, and whether to hire, build or partner.

We have a stake in the answer, because this is the work behind our [GTM engineering services](https://frontal.so/services/gtm-engineering). So every outside number below links to its source, and the trade-offs of working with a partner like us are in here too.

## Key Takeaways

- **GTM engineering builds the system, and RevOps runs and governs it.** In [ZoomInfo’s](https://pipeline.zoominfo.com/sales/what-is-gtm-engineering) words, RevOps “manages and improves what already exists, GTM engineering builds what’s missing.”
- **The work is lists, signals and workflows.** Account and contact data, buying-signal tracking, AI account research written into the CRM, outreach sequences and lead routing.
- **Demand is real, but smaller than the headlines.** [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) counted 205% more postings in 2025 than in 2024, but that count combines GTM engineer and RevOps roles. [Kyle Poyar](https://www.growthunhinged.com/p/do-you-need-a-gtm-engineer) found one GTM engineering post for every 14 RevOps posts.
- **A hire costs a senior salary.** Median salaries in GTM engineer job postings run from $127,500 ([Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/)) to $160,000 ([Clay’s figure, via VentureBeat](https://venturebeat.com/technology/how-clay-and-octave-are-quietly-killing-off-traditional-sales-jobs)), before recruiting time, tools and data.
- **It pays off once your sales motion is repeatable.** [Clay’s hiring advice](https://www.clay.com/blog/how-to-hire-a-gtm-engineer) is to hire once you have repeatable processes to systematize, not while you’re still finding product-market fit.

## What Is GTM Engineering?

In plain terms, GTM engineering replaces manual go-to-market work with systems. Instead of reps building lists in spreadsheets, researching accounts one browser tab at a time and copying notes into the CRM, someone builds workflows that do that work automatically, keep the data current and put the result where the sales team already works.

[Norwest](https://www.norwest.com/blog/what-is-a-gtm-engineer/), the venture firm, sums up the role in one line: “At its core, a go-to-market engineer is a builder.” Norwest also warns against treating GTM engineers as generic admins, IT or a BI team. Nor should they be the catch-all AI person, because the role works best when it’s connected to revenue problems and business workflows.

[Clay](https://www.clay.com/blog/gtm-engineering) describes the work as three layers, each one resting on the layer below it:

1. **Data foundation.** CRM and warehouse records that are clean, deduplicated and trustworthy. Clay is blunt about this one: without that data foundation, nothing scales.
2. **Data modeling.** The data points that predict who will buy, expand or churn, such as ICP attributes, propensity scores and AI-generated data points.
3. **Data activation.** Putting those data points to work in revenue workflows: automated outreach, meeting notes, churn-risk or expansion alerts, and sales enablement.

### Where the Term Came From

Clay coined the term in 2023, and says about 100 GTM engineer job listings are now posted every month ([Clay](https://www.clay.com/blog/gtm-engineering); [TechCrunch](https://techcrunch.com/2026/10/02/techcrunch-disrupt-2026-clays-kareem-amin-on-the-rise-of-the-gtm-engineer/) repeats both figures).

The work itself is older than the title. When Brendan J. Short of [The Signal](https://www.thesignal.club/p/54-percent-have-a-gtm-engineer) looked at 63 of the fastest-growing private B2B SaaS companies, only 10 used the literal “GTM Engineer” title. Once he looked at the work instead of the label, 34 of the 63 had someone doing GTM engineering, often as a growth engineer. Across private B2B SaaS as a whole, he puts the share at only 3 to 7%.

### How Much Demand Is There?

Growing fast, from a small base. Three numbers get quoted, and they measure different things:

- **[Clay](https://www.clay.com/blog/gtm-engineering)** counts about 100 GTM engineer listings a month, and told [VentureBeat](https://venturebeat.com/technology/how-clay-and-octave-are-quietly-killing-off-traditional-sales-jobs) in September 2025 that more than 400 had been posted in the previous four and a half months.
- **[Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/)** counted 205% more postings from January to September 2025 than in the same months of 2024. That figure gets repeated everywhere, usually without its caveat: the count combines GTM engineer and RevOps postings.
- **[Kyle Poyar](https://www.growthunhinged.com/p/do-you-need-a-gtm-engineer)**, using job data from Sumble, found just 45 GTM engineer posts in the month before his September 2025 article. From June to August 2025, there was one GTM engineering post for every 14 RevOps posts, every 35 sales ops posts and every 92 SDR posts.

Put together, GTM engineering is a real function with a small hiring market. That’s part of why so many companies get it from an agency or a consultant first, which we come back to below.

## What Does a GTM Engineer Do Day to Day?

Job titles vary, but the work clusters into a handful of jobs any revenue leader will recognize:

- **Build and refresh account and contact lists.** Map the companies that fit your ICP and the buyers inside them, then enrich and verify the contacts across several data providers so the list stays accurate.
- **Track buying signals.** Website visits, hiring, job changes, new executives and technology changes, scored so the sales team knows which accounts to work first and why.
- **Research accounts with AI.** A workflow reads up on each target account and writes a summary and talking points into the CRM, so reps start every conversation with context.
- **Run outreach.** Email and LinkedIn sequences built on those lists and signals, with the sending setup and deliverability looked after, and positive replies handed to sales.
- **Keep the CRM clean and routed.** Deduplication, field definitions, enrichment rules and lead routing, so the right account reaches the right rep.
- **Measure and improve.** Replies, meetings, accepted opportunities and pipeline, plus the hours the automation saves.

Job postings back this up. When [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) analyzed GTM engineering job postings, the top three responsibilities were to build and automate GTM workflows, integrate the GTM tech stack, and own or optimize the CRM. Only 1.4% of the GTM engineer and RevOps postings it looked at mentioned cold calling, so this isn’t a renamed SDR job.

Clay’s own GTM engineering team measures success by metrics like meetings booked and hours saved ([Clay](https://www.clay.com/blog/gtm-engineering)). That’s a useful test for any GTM engineering work: if nobody can say which meetings or which hours it produced, it’s a project, not a system.

## GTM Engineering vs RevOps vs Sales Ops vs Growth

These four functions share tools and often share a reporting line, which is why the titles blur. The clearest way to tell them apart is by what each one produces.

| Function | Main job | Typical output | Usually measured on |
| --- | --- | --- | --- |
| **GTM engineering** | Builds and automates the systems that find, research and reach accounts | Enrichment workflows, signal tracking, routing, sequences | Meetings booked, hours saved, pipeline |
| **RevOps** | Runs one end-to-end revenue process across marketing, sales and customer service | CRM governance, forecasting, reporting, process | Forecast accuracy, data quality |
| **Sales ops** | Supports and enables the sales team’s objectives, strategies and programs | Territories, quotas, compensation, sales tools | Sales productivity |
| **Growth** | Runs experiments to find and scale demand, often in a product-led funnel | Experiments, funnels, onboarding flows | Activation and conversion |

The RevOps and sales ops rows follow Gartner’s definitions of [revenue operations](https://www.gartner.com/en/sales/topics/revenue-operations) (“an end-to-end model that unifies customer engagement across functions”) and [sales operations](https://www.gartner.com/en/sales/topics/sales-operations) (“the strategic function that supports, enables and drives effective sales objectives, strategies and programs”). The GTM engineering and growth rows are our own summary of how those teams usually work. Three points matter more than the table.

**GTM engineering builds, RevOps runs.** Florin Tatulea at [ZoomInfo](https://pipeline.zoominfo.com/sales/what-is-gtm-engineering) draws the line well: “Where Revenue Operations (RevOps) manages and improves what already exists, GTM engineering builds what’s missing.” His shorter test: “If it’s a process, that’s RevOps. If it’s a system, that’s GTM engineering.”

**The overlap is large.** [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) found that 9 of the 10 most common responsibilities in GTM engineer postings also appear in RevOps postings. The one clear difference: RevOps postings call out forecast accuracy, while GTM engineer postings emphasize outbound and prospecting. Bloomberry’s own verdict is that the two jobs are essentially the same.

[Clay](https://www.clay.com/blog/gtm-engineering) describes a common org pattern: most companies place GTM engineers inside RevOps, because RevOps already owns the data pipelines and data quality, and many later spread them into growth or customer success once the data foundation is solid. [Norwest](https://www.norwest.com/blog/what-is-a-gtm-engineer/) calls RevOps a proving ground for the role.

**Growth is the closest cousin.** [Kyle Poyar](https://www.growthunhinged.com/p/do-you-need-a-gtm-engineer) describes the GTM engineer as “essentially a growth hire, but focused on a primarily sales-led or sales-assisted funnel rather than a product-led one.”

If you’re weighing the RevOps side, our [RevOps](https://frontal.so/services/revops) page covers how we run that foundation, and our comparison of [RevOps agencies](https://frontal.so/blog/best-revops-agencies) covers other teams that do. For a third angle, the [forward deployed engineering](https://frontal.so/blog/forward-deployed-engineering) guide compares the GTM engineer with the FDE and the AI engineer.

## The Typical GTM Engineering Stack

There’s no standard stack, but most GTM engineering setups have the same six layers. The tools below are the ones we name across this site, not a full market map.

| Layer | What it does | Common tools |
| --- | --- | --- |
| **Data and enrichment** | Finds accounts and contacts, and fills gaps from several providers | Clay, Apollo, ZoomInfo, Cognism |
| **Signals** | Shows which accounts are active right now | RB2B (website visits), Common Room, UserGems (job changes), PredictLeads (hiring), Trigify (social engagement) |
| **CRM** | The system of record for accounts, routing and pipeline | HubSpot, Salesforce, Attio |
| **Sending** | Email and LinkedIn outreach | Instantly, Smartlead, lemlist, HeyReach, LinkedIn Sales Navigator |
| **Automation and AI** | Moves data between tools, researches accounts, drafts copy | Clay workflows, n8n, Zapier, Claude Code |
| **Team workspace** | Alerts and handoffs to reps | Slack |

The job market agrees on the center of the stack. [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) found Clay was the most-mentioned tool in GTM engineer postings, with HubSpot in 52% of postings and Salesforce in 45%. SQL and Python each appeared in 38% of postings, so many teams expect some code as well.

In our experience, the tool matters less than the data model under it. Two teams can run the same Clay and HubSpot setup and get very different results, depending on how cleanly accounts are defined, which signals count and who acts on them.

For deeper dives into each layer, see our guides to [Clay automation agencies](https://frontal.so/blog/best-clay-automation-agencies), [B2B intent data providers](https://frontal.so/blog/best-b2b-intent-data-providers), [outbound data sources](https://frontal.so/blog/outbound-list) and [CRM implementation](https://frontal.so/blog/crm-implementation-services).

## When Does a Company Need GTM Engineering?

GTM engineering multiplies a sales motion that already works. It doesn’t create one. [Clay’s hiring guide](https://www.clay.com/blog/how-to-hire-a-gtm-engineer) puts the trigger as having repeatable processes to systematize, and says that if you’re still validating positioning or finding product-market fit, it’s too early.

**Signs you need it:**

- You’re past product-market fit, with a sales team running a motion that repeats.
- Reps lose hours to manual research, list building and data entry instead of selling.
- You pay for several data tools, yet target lists are still built by hand.
- Your stack collects buying signals that nobody acts on.
- Segments and campaigns sit on the backlog because nobody has time to build them.

**Signs it’s too early:**

- You’re still searching for product-market fit or validating your positioning.
- You can’t yet describe who buys from you and why, so there’s nothing precise to target.
- Nobody on the team has time to take the meetings a system would create.

Before that point, the founder is often the first GTM engineer. [Clay](https://www.clay.com/blog/how-to-hire-a-gtm-engineer) notes that at early-stage companies, founders often wear the GTM engineer hat themselves while they get their hands dirty in Clay. That’s a reasonable place to start.

## Build In-House, Hire or Partner?

Once you know you need the capability, there are three ways to get it. None is right for everyone, and they can be combined.

| Route | What it costs | What you get | The trade-off |
| --- | --- | --- | --- |
| **Hire a GTM engineer** | A senior salary (median pay of $127,500 to $160,000 in job postings, per [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) and [Clay via VentureBeat](https://venturebeat.com/technology/how-clay-and-octave-are-quietly-killing-off-traditional-sales-jobs)), plus recruiting and management time | A permanent owner who learns your business | A small candidate pool, and the system can come to depend on one person |
| **Build it from your RevOps or sales ops team** | Existing headcount, training, and tool and data budget | Full ownership and context, in the team where most companies start the function | It comes out of other priorities, and the learning curve is real |
| **Partner with a GTM engineering team** | A scoped project or an ongoing engagement | Experienced builders who can also run the work inside your tools | You depend on a vendor, and quality varies, so vet carefully |

**Hire** when the work is permanent and central, and you can give one person clear ownership and access to the data. Expect to compete for experience: the postings [Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/) analyzed asked for 4.11 years on average, and its $127,500 median, like the $160,000 median Clay [reported](https://venturebeat.com/technology/how-clay-and-octave-are-quietly-killing-off-traditional-sales-jobs) for posted roles, is salary alone, not the total cost of the hire.

**Build** when someone in RevOps or sales ops already understands your data and the gap is time rather than skill. [Norwest](https://www.norwest.com/blog/what-is-a-gtm-engineer/) saw strong evidence of self-directed learning inside RevOps teams, which is one reason the function often grows there.

**Partner** when you want to prove the motion before adding headcount. [Kyle Poyar](https://www.growthunhinged.com/p/do-you-need-a-gtm-engineer) found that companies often want to outsource GTM engineering before bringing it in-house, and that an estimated 45% of people with the GTM engineer title are agencies or consultants. He adds a fair warning: agencies vary widely in quality, speed and cost-efficiency, so don’t skip the vetting.

You can also **combine** routes: an in-house owner sets the priorities, and a partner builds and runs the work alongside them.

Whichever partner you talk to, ask three questions: **what they will own, how progress will be measured, and whether the work lives in your accounts, documented.** Our comparison of [GTM engineering agencies](https://frontal.so/blog/gtm-engineering-agency) covers who does this work.

## How Frontal Does GTM Engineering

GTM engineering is the core of our [GTM Services](https://frontal.so/services/gtm-engineering). We build and run the outbound, signal tracking and workflows your sales team relies on, working in your CRM and Slack like the rest of your team.

The work starts with who’s already buying from you. We map and rank the accounts worth selling to and find the buyers at each one. When an account shows buying signals, your sales team gets the name and the reason. An AI workflow researches each target account and writes the summary into your CRM. We use AI mostly for research, enrichment and first drafts, and our engineers build the workflows and own the targeting and messaging.

An engagement manager runs your account and is your day-to-day contact. We can build the setup and run it with your team, or start with one use case, and we agree responsibilities before work starts. We review qualified replies, accepted opportunities and the pipeline recorded in your CRM, and we don’t guarantee meetings or pipeline. The workflows we build in your accounts stay with you, and we document how they work.

Here’s what that has looked like in three published engagements:

| Client | What we built | Result |
| --- | --- | --- |
| [**Teikametrics**](https://frontal.so/case-studies/teikametrics) | Clay paired with the SmartScout API for automated prospecting and enrichment, Smartlead for sending, with HubSpot kept as the CRM | $300K+ in pipeline by month 9, and 100+ hours a month back |
| [**Aircall**](https://frontal.so/case-studies/aircall) | One account database inside Salesforce that refreshes itself, with every account graded against a regional ICP | 3,655 accounts created and enriched into the TAM in 6 months |
| [**Chamelio**](https://frontal.so/case-studies/chamelio) | Signal-based outbound built in Clay and sent through Smartlead and lemlist, with positive replies pushed into Attio | One conference list converted at a booked meeting for every fourth message sent |

When the Chamelio engagement ended, the Clay tables, campaign templates and email infrastructure went over to Chamelio’s own team. That’s what documenting the build is for.

We’re one of six Clay Elite Studio Partners, and we’ve worked with 300+ companies.

> “Frontal has been building on Clay since the early days and is one of our top Elite Studio partners. Their team pairs deep technical skill with real GTM strategy, and our customers see it in the results.”
>
> Natasha Nema, Partner Management Lead, Clay

If GTM engineering is only part of what you need, the same target accounts can also drive our [Account-Based Marketing](https://frontal.so/services/account-based-marketing), [Paid Media](https://frontal.so/services/paid-media), [Content Engineering](https://frontal.so/services/content-engineering) and [RevOps](https://frontal.so/services/revops) work.

## FAQs About GTM Engineering

### What does GTM stand for in GTM engineering?

GTM stands for go-to-market. [ZoomInfo](https://pipeline.zoominfo.com/sales/what-is-gtm-engineering) defines a go-to-market strategy as the plan a company uses to bring a product to market, covering the target audience, messaging, channels and sales motion. GTM engineering builds and automates the systems that carry out that plan: the data, signals and workflows that sales and marketing teams run on.

### What does a GTM engineer do?

A GTM engineer builds and runs the systems behind pipeline: account and contact lists, enrichment, buying-signal tracking, AI account research, outreach sequences and CRM routing. In job postings, the top three duties are building and automating GTM workflows, integrating the GTM tools, and owning or optimizing the CRM ([Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/)).

### Is GTM engineering the same as RevOps?

Not quite, though the two overlap heavily. [Gartner](https://www.gartner.com/en/sales/topics/revenue-operations) defines RevOps as an end-to-end model that unifies customer engagement across functions and integrates people, processes and technology. GTM engineering builds new systems, and its job postings lean toward outbound and prospecting ([Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/)). Most companies start their GTM engineers inside RevOps ([Clay](https://www.clay.com/blog/gtm-engineering)).

### How much does a GTM engineer cost?

Salaries in job postings vary widely. Bloomberry found a median of $127,500 across postings that published a range ([Bloomberry](https://bloomberry.com/blog/i-analyzed-1000-gtm-engineering-jobs-here-is-what-i-learned/)), and Clay put the median for posted roles at $160,000, about 20% above traditional sales and marketing ops roles ([VentureBeat](https://venturebeat.com/technology/how-clay-and-octave-are-quietly-killing-off-traditional-sales-jobs)). Add recruiting time, tools and data budget on top.

### Do you need a GTM engineer to use Clay?

No. Clay notes that at early-stage companies, founders often wear the GTM engineer hat themselves ([Clay](https://www.clay.com/blog/how-to-hire-a-gtm-engineer)). A dedicated GTM engineer, in-house or through a partner, starts to matter when the workflows have to run reliably, write back to your CRM and feed a sales team.

### What does a GTM engineering agency do?

It builds the same systems for you, and often runs them too: lists, enrichment, signals, outreach and CRM workflows inside your tools. Before you sign, ask what the agency will own, how progress will be measured and whether the work stays in your accounts, documented. Our [GTM engineering agency comparison](https://frontal.so/blog/gtm-engineering-agency) covers who does this work.

## Get GTM Engineering Working on Your Pipeline

If your team has more pipeline ideas than people to build them, you don’t need to solve all of it at once. Start with one use case, such as an account list your reps trust or the signals your stack already collects, and build from there.

We’ll look at who’s already buying from you and at your current stack, and suggest where GTM engineering would pay off first. [Book a 30-minute call](https://book.frontal.so) and tell us what you’re trying to hit this quarter.
